Situation
The business had built a meaningful distribution engine, but supply chain maturity had not kept pace with commercial growth. Warehousing, inventory, governance, freight controls, systems integration, and organizational capacity were creating cost leakage and service pressure.
The challenge
Distribution network was not fully aligned to demand geography.
Inventory turns were low, tying up working capital in slow-moving stock.
Warehouse and 3PL performance varied across nodes.
Freight classification, weight accuracy, and governance gaps were inflating cost.
SOPs were fragmented across multiple systems and not consistently enforced.
ERP capabilities were underused and manual data entry persisted.
What was done
Assessed network strategy, inventory control, warehousing, transportation, systems, governance, and organizational capability.
Reviewed ERP, ecommerce, shipping, sales, vendor, contract, SOP, and warehouse data.
Prioritized initiatives around network optimization, demand planning, freight governance, SOP control, systems integration, and team structure.
Built a sequenced 0-30, 31-60, and 61-90 day transformation roadmap.
Outcome
Created a leadership-ready view of where supply chain cost, service, and scalability were breaking down.
Defined practical improvements to reduce cost-to-serve, strengthen delivery performance, improve inventory discipline, and increase real-time visibility.
Provided a roadmap to move from reactive distribution execution to a scalable, strategically aligned supply chain operating model.
